Name the required interaction first
The matrix is meaningful only when the meeting output and synchronous interaction are explicit. Otherwise every role can appear necessary.
Give non-attendees a real channel
Async contributors need a bounded prompt and deadline; informed stakeholders need the outcome and an escalation route. Removal without access is not attendance design.
Review for missing expertise
Track reopened decisions, repeated explanation, and unrepresented consequences. Restore or redesign roles when evidence shows the smaller group is incomplete.
